    I ran analytics and reporting for a large distributed field organisation, and designed the systems that governed how it spent money and how it evaluated people. The work went from framing the problem all the way down to what happened at the node.

    Reporting infrastructure

    Reporting was assembled by hand, so leadership was deciding on information that had already aged. I traced how information really moved, then rebuilt it as an ETL pipeline with structured intake. The lag was never about volume. It came from reconciling incompatible formats after the fact, so standardising capture mattered more than adding reporting capacity.

    Performance linked payouts

    Payouts had to reach 15,000 people against performance criteria with no tolerance for error. I turned the policy into explicit rules based logic with audit controls, so every disbursement traced back to a rule. Most of the leakage risk had been sitting in the gap between how a rule was written and how it got interpreted at the node.

    Documented Outcomes

    • ₹110M+ disbursed with zero reconciliation errors
    • ₹150M in cost optimisation, and a 60% reduction in overall campaign spend
    • 200+ dashboards and 1,500+ analytical reports, reporting turnaround down about 70%

    Collection was slow and expensive, and review cycles ran long enough that retrospectives landed after they could change anything. Once vendor performance became visible on a shared, regular basis, it started moving without needing to be separately managed.

    Insight generation was spread thin across the dataset base and reporting was slow. The real constraint was not analytical capacity. It was the handover between research and reporting, which was being redone by hand every time.
